The Hidden Security Risks of Employees Using Their Own AI Tools at Work

Artificial intelligence is already changing the way people work. Employees are using AI to write emails, summarize documents, analyze spreadsheets, brainstorm ideas, clean up notes, create presentations, research vendors, and automate repetitive tasks.

And in many cases, that is a good thing.

The problem is not that employees are using AI. The problem is when they are using AI tools your business has not approved, configured, secured, or even identified.

For many companies, AI adoption is not happening through a formal rollout. It is happening quietly, one employee at a time. 

 

Someone signs up for a free AI writing tool. Someone uploads a spreadsheet into a chatbot to “save time.” Someone pastes a client email into an AI assistant to help rewrite it. Someone connects a third-party AI tool to their browser, email, cloud storage, CRM, or project management platform. Individually, these actions may seem harmless. But collectively, they can create real security, privacy, compliance, and data exposure risks.

If you are not sure whether your employees are using AI tools at work, it is safest to assume they are.

AI Tools Are Not Automatically Unsafe

It is important to be clear: AI tools are not the enemy. Used properly, AI can help businesses become more efficient, organized, and competitive. The right AI tools can help your team work faster, reduce manual tasks, improve communication, support better decision-making, and uncover new ways to serve customers. But like any business technology, AI needs to be managed.

Your company would not allow employees to choose their own email platform, file-sharing system, password manager, or accounting software without approval. AI tools should be treated the same way.

The goal is not to block AI entirely. The goal is to make sure your business knows:

  • Which AI tools are being used
  • Who is using them
  • What data is being entered into them
  • What systems they are connected to
  • Whether company data is being stored, shared, or used to train outside models
  • Whether the tools meet your security and compliance requirements

Without that visibility, your business may be taking on risk without realizing it.

The Biggest Risk: Employees Uploading Sensitive Company Data

One of the most common risks comes from employees pasting or uploading information into AI tools without understanding where that data goes.

That may include:

  • Customer information
  • Employee information
  • Financial data
  • Contracts
  • Proposals
  • Strategic plans
  • Internal emails
  • Meeting notes
  • Sales data
  • Vendor information
  • Passwords or access details
  • Proprietary processes
  • Legal or HR documents

In many cases, employees are not trying to do anything wrong. They are trying to be productive. But if the AI tool is not approved for business use, your company may not know how that information is stored, whether it can be reviewed by the vendor, whether it is used for model training, or whether it can be deleted later. That creates a major data governance problem.

Free AI Tools Can Create Business Exposure

Free or consumer-grade AI tools are especially risky when used for business purposes. They may not include the same protections as enterprise-grade platforms. They may lack administrative controls, audit logs, data retention settings, access management, or contractual privacy protections. 

That means your business may have no way to answer basic questions such as:

Who uploaded this file?
What information was shared?
Was the data retained?
Can we remove it?
Was it used to improve the AI model?
Did the employee connect the tool to company email or cloud storage?

If the answer is “we don’t know,” that is the risk.

AI Browser Extensions and Connected Apps Are Easy to Overlook

Not all AI usage happens inside a chatbot. Many employees use AI through browser extensions, note-taking apps, meeting assistants, writing tools, design platforms, sales tools, automation tools, and productivity apps.

Some of these tools ask for broad access to business systems, including:

  • Email inboxes
  • Calendars
  • Microsoft 365
  • Google Workspace
  • SharePoint
  • OneDrive
  • Teams
  • Slack
  • CRMs
  • Web browsers
  • File storage platforms

That access can be very powerful. It can also be dangerous if it is not reviewed.

An AI meeting assistant may have access to confidential calls.
An AI email tool may read customer communications.
An AI browser extension may see information entered into business websites.
An AI automation tool may connect to company files, contacts, and systems.

If these tools are installed without approval, your business may have no central visibility into what they can access.

Shadow AI Is the New Shadow IT

For years, businesses have dealt with “shadow IT,” where employees use unapproved apps or services outside the company’s official technology environment. AI has made this problem more urgent.

Shadow AI happens when employees use AI tools without IT, leadership, or security teams knowing about it.

This can include:

  • Personal ChatGPT, Gemini, Claude, or Copilot accounts
  • AI writing assistants
  • AI note takers
  • AI transcription tools
  • AI image generators
  • AI spreadsheet tools
  • AI browser extensions
  • AI sales tools
  • AI automation platforms
  • AI plugins connected to business systems

The issue is not simply the tool itself. The issue is the lack of visibility, policy, and control.

“We Don’t Use AI” Usually Means “We Don’t Know Yet”

Many business leaders believe their company is not using AI because they have not officially rolled it out. But employees do not always wait for an official rollout. If a tool helps them finish a task faster, they may try it. If they are under pressure to produce more with less time, they may experiment. If they hear about a useful AI tool from a colleague, podcast, LinkedIn post, or vendor, they may sign up.

That is why businesses should not ask, “Are we using AI?”

A better question is:

Where is AI already being used in our business, and is it being used safely?

AI Policies Are No Longer Optional

Every business should have clear internal guidelines for AI usage. An AI policy does not need to be overly complicated, but it should clearly explain what employees can and cannot do.

At minimum, your policy should address:

  • Which AI tools are approved for business use
  • What types of data may not be entered into AI tools
  • Whether customer, financial, HR, or confidential information is allowed
  • Whether employees can use personal AI accounts for work
  • Whether browser extensions or connected apps require approval
  • How AI-generated content should be reviewed before use
  • Who is responsible for approving new AI tools
  • How violations or concerns should be reported

The best policies do not simply say “don’t use AI.” They give employees a safe path to use AI responsibly.

Safe AI Starts with the Right Setup

Some AI tools can be used safely in a business environment, especially when they are configured correctly. For example, Microsoft Copilot and other business-grade AI platforms can be powerful when paired with proper Microsoft 365 security controls, identity management, permissions, data loss prevention, and access policies.

But if your Microsoft 365 environment is messy, AI can expose problems that were already there.

For example:

  • Sensitive files may be overshared in SharePoint or OneDrive
  • Former employees may still have access to data
  • Too many users may have admin rights
  • Teams and groups may have unclear permissions
  • Multi-factor authentication may not be enforced
  • Data retention rules may be missing
  • Confidential files may not be labeled or protected
  • Employees may have access to information they do not actually need

AI does not create all of these problems. But it can make them easier to discover, summarize, and expose.

That is why AI readiness matters.

What Is an AI Readiness Assessment?

An AI readiness assessment helps your business understand whether your current technology environment is prepared for safe AI adoption. It looks at your systems, policies, permissions, security settings, and data access risks before AI tools become deeply embedded in daily work.

A strong AI readiness assessment should help answer questions like:

  • Are employees already using AI tools?
  • Which AI tools are being accessed on the network?
  • Are unapproved AI apps or browser extensions in use?
  • What company data could those tools access?
  • Is Microsoft 365 configured safely for AI adoption?
  • Are SharePoint, OneDrive, and Teams permissions too open?
  • Are users properly protected with multi-factor authentication and conditional access?
  • Do you have policies that define acceptable AI use?
  • Are there high-risk data exposure issues that need to be fixed first?

The purpose is not just to say whether your company is “ready” or “not ready.”

The goal is to give you a practical roadmap for using AI safely.
